Authenticity Diagnosis

A structured way of seeing, based on The Authenticity Formula, built to make where an organization stands with cultural authenticity discussable in operational terms.

Authenticity Diagnosis brings the ideas of cultural authenticity into view before a claim is tested by scrutiny.

Each diagnosis is built around your organization's own evidence to examine one central question:

What do we have, in practice, that can carry the claim we are making?

The diagnosis moves beyond a certification, a brand score, or a compliance checklist. It does not tell you whether you are "authentic." It shows you where intentions, decisions, and outcomes are still connected, and where they have quietly come apart.

At the heart of the format is a simple belief:

A framework can sharpen judgment.

A diagnosis is what turns that judgment into evidence.

An organization can state its values, describe its culture, or publish its commitments. Yet those statements only become credible once someone can trace them into what the organization actually does when a decision carries real cost.

Authenticity Diagnosis creates a disciplined way to trace that connection, using observable practice rather than self-assessment.

Each diagnosis works across the same reading discipline used throughout The Authenticity Formula, the Anchor–Act–Adapt Loop, applied to your organization's real decisions, structures, and evidence rather than to a hypothetical brand.

The diagnosis looks for four recurring patterns:

  • strong story, weak fairness — the narrative lands, but value, credit, or risk isn't actually shared

  • open talk, no ownership — information moves freely, but trade-offs and responsibility stay blurred

  • local look, global habits — local cues appear, but the operating practice underneath stays unchanged

  • listening, not sharing power — participation is invited, but decision rights stay exactly where they were

These patterns are not scores. They are diagnostic signals that show where a visible layer may be compensating for a weaker structure underneath, and where credibility is most likely to break under real scrutiny.

  • Where are our intentions, actions, and long-term commitments no longer aligned?

  • What do we intend to do, and what actually happens?

  • Where is language being used to compensate for a gap in structure?

  • If this were tested publicly tomorrow, where would it break first?

  • What would repair actually require, not symbolically, but structurally?

Authenticity Diagnosis works with the AUTHENTIC framework developed in the book, applied through the Anchor–Act–Adapt Loop:

Alignment
Understanding
Transparency
Humanity
Equity
Narrative Depth
Translation
Integrity
Co-Creation

Each diagnosis focuses on the dimensions where drift is most likely, or most costly, for the organization involved.

Authenticity Diagnosis is designed for leaders, brand teams, and organizations that want to know where they stand before a claim meets real pressure, not after.

It helps organizations see not only what they intend, but what their structures, incentives, and everyday decisions actually make credible.

Authenticity Diagnosis unfolds through evidence, not belief. Each diagnosis is specific to an organization and shared in the discipline it applies.

Together, diagnosis and repair form the operational core of authenticity: not looking authentic, but remaining credible when scrutiny rises.
